Evolution of Prompt Engineering to Context Engineering

How talking to LLMs shifted from "ask better questions" to "engineer better context" — and why that changes everything for agentic systems.

Interacting with large language models used to be a craft of wording. Now, with million-token windows and AI assistants living inside Outlook, Teams and VS Code, the game has quietly moved from prompt engineering to context engineering.

This post traces that shift — first published on my blog.

The prompt engineering era

Early on, the dominant belief was that the right prompt could accomplish anything. The user was responsible for refining the question, and iterating on prompts — even asking the model to improve its own prompt — became a practiced art.

The limitation was always the same: the model only knows what you put in front of it, and you were competing for a small window of attention.

The system prompt revolution

System prompts changed the shape of the game. Instead of hand-crafting every turn, you could pre-configure the model's behaviour by injecting metadata, instructions and context alongside every request.

Tools like GitHub Copilot, Cline and Aider automated the generation of sophisticated system prompts — but introduced a new constraint: token limits.

The token limit challenge

Earlier models capped out around 128k–200k tokens, which forced careful prioritisation of what context actually made the cut. Then the problem began to solve itself: modern models now support 200k to 1 million token contexts, and experimental models are pushing toward 10 million — over a thousand pages of text.

More room, it turns out, is not the same as better answers.

From context windows to context engineering

Larger windows alone don't guarantee better results. Context engineering shifts the focus from how to ask to how to structure and organise information. In practice that means a system that:

  • retrieves relevant information at the right time
  • structures context hierarchically by importance
  • manages memory strategically across interactions
  • prunes outdated or irrelevant information to reduce noise
  • balances breadth and depth without overwhelming the model

Tools like Copilot, Cline and Aider already do much of this behind the scenes, weaving together conversation history, code snippets, system prompts and user intent into a focused context window.

The path forward

The next frontier combines larger windows, smarter retrieval, better cross-session memory, and richer tool integration — so that agents intelligently decide what data and operations they need, rather than being handed a fixed context.

That's the part that matters for agentic systems. The decisive factor isn't model size or token count. It's context quality.

The best AI won't be the one with the biggest model. It will be the one with the most carefully engineered context.
